5 signs you are the bottleneck in your business, and how to fix it
If your business stops when your phone is off, you are the bottleneck. Five signs to look for, and a simple way for founders and CEOs to start delegating decisions.
If your business stops when your phone is off, you don’t have a business. You have a job with staff.
Most founders don’t choose to become the bottleneck. It happens slowly. You were good at doing everything, so everything kept coming to you, and the business grew faster than your systems did.
Five signs you are the bottleneck
- Your team finishes the work, then waits for you to approve it. Approvals feel like control, but they create queues.
- You answer the same question more than twice a week. The answer lives in your head, not in a system.
- Meetings don’t really start until you walk in. The team is waiting for direction instead of acting on it.
- Nobody else can explain how a sale gets closed. Your most important process has never been written down.
- Your holiday plan is “I’ll just check my phone.” If you can’t step away for a week, the business can’t scale.
Delegate decisions, not just tasks
“Send the quote” is a task. “You can approve any quote under an agreed limit” is a decision. When you hand over tasks but keep every decision, the work still comes back to your desk.
Here is a simple exercise. Sit down with each manager for 20 minutes and write two lists:
- Decisions they own completely.
- Decisions they bring to you.
Then stop answering questions from the first list. It will feel slow for two weeks. After that, you get hours back every week.
Start with one rule
Pick one sign from the list above. Write the rule that would let someone else handle it without you. Test it for two weeks, then review what happened.
This is the Authority step of the Clarity to Scale Method: every decision has a clear owner and a simple rule, so the team stops waiting for you.
So, how might we build a business that keeps growing while you’re on a flight?
